After being away or a few years decided to buy a late as possible Shogun, obviously UK low mileage mint 2018s are in short supply so looked in Japan.
Far more likely to get one over there, cost is pretty neutral after tax and duty.
Issue is the MMCS will obviously be the jap one.
Can this be recoded to EU spec, I suspect not.
Can I put a EU spec one in, plenty in the market, straight OE headunit swap.

I have looked at pulling the lot and going aftermarket but that is not easy retaining the amp.

Suggestions, options, advice welcome.

PS I put a Kenwood in my 07 but it was model without the amp, this is not an option on one with the Amp I think for a 2017/2018.

Several downsides to a grey import in addition to the ones you mention.
You won't get a 5 year Mitsubishi warrantee.
Insurance is usually more expensive as the insurers assume that parts will have to be specially imported.
You will end up with a wing mirror on the nearside wing.
The speedo/odometer are in kms and will need converting.
Unless you go to Japan you are at the mercy of an importer.
A Pajero will be worth less than a Shogun when you come to sell.
All the instruction stickers will be Japanese.

There are quite a lot of late lwb Shoguns currently available with low mileage but the price of swb ones has gone through the roof, I recently sourced a 2017 Warrior with 5.5k miles for £29k!!!

Thanks for your input.

I can live with the warranty issue.
I am old and have more no claims than the queen so not too bothered with the insurance.
Can live with the wing mirror.
Speedo no problem.
Not concerned with resale, want a last of the line of the great beast, still regret not buying a new one in 2018.

The price of everything has gone through the roof, one of the reasons I am looking now is my Santa Fe is now worth almost what I paid for it 3 years ago, crazy.

Been to look at two, both had serious issues, both still for sale even though I pointed out issues to the respective dealers. I am a fussy bstard but they were poor.

If I could get past the head unit issue I would seriously think about importing a 2018 from Japan.
